What a developer marketing agency does, and how to market to developers

How marketing to developers differs from normal B2B marketing, which channels work for developer tools, and what to look for in a developer marketing agency.

Developers are some of the hardest buyers to market to and some of the easiest to lose. They block ads, ignore cold email, can tell in one sentence whether copy was written by someone who’s used the product, and they share their opinions in public.

They are also unusually easy to reach in one respect: they ask each other what to use, in public, in writing, every day. Developer marketing is mostly the work of being present and credible in those places.

How developers choose tools

A typical path looks like this:

  1. Hit a problem (“our builds take 40 minutes”).
  2. Search for it, often adding “reddit” to the query, or ask ChatGPT.
  3. Read two or three threads or answers where other engineers compare options.
  4. Shortlist two tools, open the docs, and try the one that looks easier to start with.
  5. Tell their team, or a thread, what worked.

Notice what’s missing: your ads, your landing page’s hero copy, a sales call. Those matter later, if at all. The decision is mostly made in steps 2 and 3, in places you don’t own.

What developer marketing agencies offer

Most agencies specialize. Broadly:

  • Content and DevRel agencies: tutorials, sample apps, technical blog posts, docs, conference talks.

  • Launch and growth agencies: Product Hunt and Hacker News launches, paid campaigns, lifecycle email.
  • Full-service B2D agencies: some of all of the above, usually at a higher retainer.

What to look for

  • Technical depth. The single most important thing. Ask who writes, and what they’ve built or run. Developers catch generic marketers instantly, in public.
  • Specialization in developer tools. An agency that also does skincare and real estate won’t know which subreddits matter for a Kubernetes tool.
  • Transparency. Every piece of work linked in the report. No “impressions” without the underlying posts.
  • Honest scope. Good agencies tell you when a channel won’t work for your product.
  • Month-to-month or a pilot. You should be able to test before committing to a year.

Doing it in-house

Everything above can be done in-house, and for many early-stage tools it should be. A founder or early engineer who spends a few hours a week answering questions on Reddit and Hacker News, writing one honest technical post a month, and keeping the docs sharp will outperform most agencies. The failure mode isn’t skill. It’s consistency. Most teams start strong and stop around week three, when a launch or a customer issue takes priority.

An agency earns its fee when it removes that failure mode, doing the same careful work every week without competing with the roadmap.
